Yardzen designs landscapes remotely for homeowners across the country. A client's journey runs through several teams: design sales reps handle the first inbound message, design ops carries the project through the design phase, and project managers take it into construction with help from a network of roughly 300 contractor and construction partners.

The Challenge

Yardzen's sales and support teams were drowning in tool-switching. Client information lived across five separate, disconnected CRM, customer support, marketing, and calling platforms. Getting a full picture of one client meant a Slack message to whoever had access, then a screenshot or a manual summary.

The internal target was 2 hours to respond to a new inbound lead. Reps were on calls most of the day, so that target slipped constantly. Design sales, project managers, and support all touched the same client but had no single source of truth to work from. Only admins could get a "God view" across systems, and even that took real digging. On top of that, coordinating with hundreds of contractor and construction companies through disconnected tools was slow and inconsistent.

"If someone down the line needed some context, or maybe what was said previously, that would be something where you had to send a Slack message to someone who has a seat in that particular platform."
–– Jack Joseph, Sales Operations & Systems Lead, Yardzen

The Solution

Yardzen moved to HubSpot as the system of record with Salesmsg as the native texting and calling layer sitting on top. Reps live in HubSpot. Outbound goes through HubSpot. Salesmsg becomes the shared inbox for every inbound reply and callback, tied directly to the HubSpot record.

Salesmsg also did something no other vendor was willing to do: migrate years of Yardzen's historical text data and merge it into the new system without losing context or ownership. That, plus AE quality, was the deciding factor over Aircall, the other finalist.

The new workflow runs like this:

  1. A new inbound lead is auto-assigned to a design sales rep through a HubSpot workflow
  2. An automated intro text goes out immediately, and replies land straight in that rep's personal Salesmsg inbox
  3. A custom distribution script enforces the 10-minute response window during work hours, and holds off-hours leads until the rep's next morning so the follow-up still feels human
  4. A missed meeting triggers an automated follow-up sequence to get it rescheduled
  5. Contractor and partner outreach runs through the Salesmsg API, pulling context from HubSpot to personalize messages to hundreds of partner companies
  6. Marketing sends run through Salesmsg Campaigns or HubSpot workflows, whichever fits the segment
  7. A two-way HubSpot to Salesmsg sync keeps every record clean on both sides
"I threw Salesmsg a pretty big curveball asking if they could import years' worth of history and make sure the assignments were correct and merging with the conversations we're having right now. That's not something anybody else offered."
–– Jack Joseph, Sales Operations & Systems Lead, Yardzen

–– Jack Joseph, Sales Operations & Systems Lead, Yardzen

The Results

Consolidation didn't just clean things up. It changed what Yardzen's team could do day to day.

Five tools down to two. Yardzen replaced five separate, disconnected CRM, customer support, marketing, and calling platforms with a single setup built around HubSpot and Salesmsg.

Response window locked in. Inbound leads used to wait up to 2 hours during business hours for a reply against an internal target that slipped constantly. Now every lead hears back within 10 minutes, timed so it still feels like a person is responding.

About a day a week back for every rep. Manual first-touch outreach used to take up roughly 20% of a design sales rep's week. Automating that first message freed reps to focus on live conversations and scheduled calls.

Hundreds of contractor partners on autopilot. The Salesmsg API now handles personalized messaging to Yardzen's full contractor network, the single biggest time saver of the whole switch.

More missed meetings turn into rescheduled ones. Automated follow-up after a no-show brings prospects back roughly 2x as often as the old manual process did.

Team stability. Sales reps average 6+ months tenure, and the full team has run smoothly for about 2 months on the new system.

"The most joy I've had working with Salesmsg so far was the support and the dedication that the team has put in."
–– Jack Joseph, Sales Operations & Systems Lead, Yardzen

Business Impact

  • Design sales reps spend more time selling and less time on manual first-touch outreach
  • Client experience feels seamless across design, project management, and support, even when internal handoffs are complex
  • Management can spot a slowdown at a glance instead of digging through hidden filters or admin views
  • The team can scale partner communication without scaling headcount
  • Marketing gets clean data for lead scoring and ICP building, because every client record stays accurate

Conclusion

Five disconnected tools. One rep chasing context across all of them. That was Yardzen's sales operation a year ago.

Now it's Salesmsg and HubSpot working as one system, one record per client, and a 10-minute response window that used to be a 2-hour miss. The design team got a day back each week. Management can spot a slowdown without digging through admin filters. And a contractor network hundreds of companies deep runs on personalized outreach instead of email chains.

Consolidation wasn't the exciting part of this story. The speed and clarity it bought back for a growing team was.
